Yield math, waste factors, and pricing jobs right

Spring bidding season is opening up. The plans are landing in inboxes, the GCs want numbers by Friday, and the fastest way to lose money this year is the same as every year: bidding off the yield printed on the drum set instead of the yield your rig actually gets.

The number on the spec sheet is a laboratory number. It was sprayed under ideal conditions onto an ideal surface with zero trim and zero purging. Your jobsite in March has a cold slab, damp OSB, a hose run through a window, and a helper who trims flush with a curry comb. The gap between the lab number and your number is where margins go to die.

This post is the estimating math from the ground up, then a worked example you can copy.

Board feet: the unit everything hangs on

A board foot of foam is 1 square foot of coverage at 1 inch thick. That is it. Every estimate reduces to the same multiplication:

  • Spray area in square feet, times thickness in inches, equals board feet.

So 1,000 sq ft of wall at 2 inches is 2,000 board feet. A 3,000 sq ft roof deck at 5.5 inches of open-cell is 16,500 board feet. Measure the net spray area — pull out the windows, doors, and headers you will not foam — and be honest about average thickness, because crews rarely spray thinner than the spec and often spray thicker.

What a set is supposed to yield

The standard planning numbers:

  • Closed-cell: roughly 4,000 to 4,500 board feet per set.
  • Open-cell: roughly 15,000 to 16,000 board feet per set.

Those are theoretical yields. Treat them as the ceiling, not the estimate. Your actual product's TDS has its own figure — start there, then discount it for reality.

Why theoretical yield never survives the jobsite

Foam yield is really a measure of how well the foam rises, and everything on a real job pushes against it:

  • Temperature. Cold substrate and cool chemical mean less rise per pass and denser foam. A March job on a 40°F slab will not yield what an August job does. This is the single biggest swing.
  • Substrate texture. Rough-sawn framing, corrugated steel, fluted block, stone foundations — irregular surfaces eat material filling the profile before you gain an inch of thickness.
  • Trim waste. Anything proud of the studs gets shaved off and swept into a trash bag. Overfilled wall cavities can send a real fraction of your material out the door as scrap.
  • Purges and transfers. Off-ratio spray at startup, color or pressure hiccups, gun cleanups, test spray, and the material left in the drums and hose at the end. None of it ends up on the wall.
  • Overspray and complexity. Cut-up framing, lots of penetrations, small cavities — a chopped-up job yields worse than a big open wall, same product, same rig.

Most experienced estimators land somewhere between 10 and 25 percent below theoretical depending on season and job type, and winter or cold-shoulder-season work sits at the ugly end of that range. The right number is not a rule of thumb — it is your own yield log. Track board feet bid versus sets consumed on every job for a season and you will know your rig's real number cold.

Worked example: 2,000 sq ft of wall at 2 inches closed-cell

Say you are bidding new-construction walls: 2,000 sq ft net spray area, 2 inches of closed-cell.

  1. Board feet needed: 2,000 sq ft times 2 inches = 4,000 board feet.
  2. Theoretical sets: at 4,250 bf per set (midpoint of the range), that is 4,000 divided by 4,250 = 0.94 sets. On paper, one set covers it.
  3. Apply a waste factor: it is early spring, the building is unconditioned, and the framing is 16 on center with lots of blocking. Use 15 percent, so realistic yield per set is 4,250 times 0.85 = about 3,600 bf.
  4. Real sets: 4,000 divided by 3,600 = 1.11 sets. You are buying two sets or carrying a partial from another job, and the job consumes about 1.1 of them.
  5. Material cost: if your set cost is, say, $2,300 delivered — use your real number — material is 1.11 times 2,300, about $2,550. The "on paper" estimate said one set, $2,300. That $250 gap is pure margin if you priced it in, and pure loss if you did not.
  6. Build the rest on top: labor for the crew day, fuel, rig time, masking and prep supplies, overhead, and profit. Material is the floor of the price, never the price.

Notice what the waste factor did: it turned a bid that looks like 0.94 sets into a bid that consumes 1.11. An estimator who prices ten jobs a month off theoretical yield is quietly donating a set or two of foam to their customers every month.

Underbidding yield is how good sprayers go broke

The cruel part is that a yield mistake is invisible until the end of the job. The check clears, the crew did great work, and then the material invoices land and the job made $400. Do that all spring and you have a busy company with an empty bank account. Ugly-but-priced-right beats busy-and-broke every time — we would rather see you walk from a bid war than win it at theoretical yield.

Bid the yield your rig gets, not the yield the drum promises. Your yield log is the most profitable document in your truck.
